Five buckets, not one price
A pool quote is five quotes stapled together: the hole, the shell, the skin, the machines, and the garden that makes the whole thing usable. People compare the first four and get ambushed by the fifth — deck, fence, lighting, drainage, the electrical supply, the planting that hides the heat pump.
Very roughly, groundworks and shell are about 40% of a finished pool, interior finish, coping and deck another 30%, equipment 20%, and the rest is a long tail of small trades. The proportions move with the site and the specification, but the shape holds. It is why a cheap shell so rarely produces a cheap pool.
So ask every builder to price those five buckets separately. Two quotes that differ by a third usually differ in what is missing from them, not in what they charge for concrete.
Size and depth: the base multiplier
Everything scales with volume: excavation, concrete, waterproofing, finish, water, chemicals, heating. An 8 × 4 m pool at a uniform 1.4 m holds about 45 m³. A 10 × 5 holds 70 m³ — over half as much again, from a footprint that looks only slightly bigger on the drawing. Each of those extra cubic metres gets heated and treated for the next twenty years.
Depth is the same lever, pulled quietly. Ten centimetres across an 8 × 4 is another 3.2 m³ of water, plus the excavation and the wall height beneath it. Going from a flat 1.4 m to a 1.2–2.2 m slope adds volume, digging, a taller deep-end wall and sometimes a structural upgrade — for a deep end most families use for diving they never do.
Right-sizing beats every discount, and it keeps paying: the cubic metre you decide not to build saves money again every season it is not heated.
The hole is the wildcard
The biggest unknown in any pool budget is what is under the lawn. With working space around the walls, an 8 × 4 m pool is 80–100 m³ of excavation, and soil swells by about a quarter once it is dug, so what leaves the site is more again. Carting it away can cost more than digging it.
Groundwater is the expensive surprise: dewatering during the build, a hydrostatic valve in the floor, sometimes a heavier slab. Access is the sneaky one — if the machine cannot get through the gate, you are buying hours and wheelbarrows. Rock and slope each have their own bill.
So dig a trial pit before you agree a price, and have the spoil priced explicitly: removed, or spread and levelled on site. The word excavation means two different jobs in two different quotes.
Nobody regrets the money spent below the waterline. Almost everybody regrets the extra metre of length.
The edge system: the hidden fork
Going from a skimmer pool to a deck-level overflow adds a perimeter channel, a balance tank, a bigger pump and filter to carry the flow, and levelling accurate to millimetres. Typically +15–30% on the shell, more on an awkward site. It buys the best water quality and the mirror-flat look that most magazine pools have.
Decide it early, because it is structure and not finish. The gutter is part of the wall, the balance tank is a second small basin in the ground, and the plant room grows to suit. A skimmer pool cannot be upgraded to an overflow later; it can only be rebuilt as one.
There is a middle route worth pricing: an overflow on one side only — the side you look at — with skimmers doing the work elsewhere. You still need the tank and the extra plumbing, so it is not half the price, but it puts the flat edge where the eye is and keeps the rest conventional.

Finishes: where budgets quietly double
Interior finish, coping and deck are the visible money, and the easiest place to double a budget without noticing. Liner, reinforced membrane, plaster and full tile span roughly 1× to 3× on the interior — and the difference is as much lifespan as looks. A liner is a ten-to-fifteen-year consumable; tile is for the life of the pool.
The deck is the sleeper. Sixty square metres of porcelain, laid properly on a drained base, can cost as much as the shell everybody budgeted for. The classic save is a porcelain waterline band over a plaster body, and a deck that is generous where the loungers go and modest everywhere else.
Coping is small in area and large in effect: it is the line the eye follows and the edge every swimmer grabs. Spend there before you spend on the far corner of the terrace.
Equipment: what earns its money
Two purchases change how much you use the pool — the cover and the heating. The rest change how much you enjoy it. Good lighting is cheap for the effect it has; a robot buys back an hour a week; salt chlorination costs more to install and less every month after that.
The quiet winner is a variable-speed pump. Power rises with the cube of speed, so half speed draws about an eighth of the electricity; run twice as long to move the same water and you are still at a quarter of the energy, more quietly. If you upgrade one thing in the plant room, upgrade that.
Counter-current jets are the classic over-purchase — expensive per hour actually swum. Automatic pH and chlorine dosing is the opposite: dull to buy, and it pays itself back in chemicals and in weekends.
The cost that arrives every year
Running cost is electricity first — circulation, then heating — followed by water, chemicals, winterizing and the slow wear of parts. A covered, heated family pool is a modest monthly bill. The same pool uncovered roughly doubles on heating alone, which is the easiest doubling in this industry to avoid.
Budget renewals from the first day: a bubble blanket every three to five seasons, a salt cell every five to seven years, a robot every five to eight, a liner every ten to fifteen. None of them is a surprise individually; all of them are surprising when they arrive in the same spring.

Getting quotes you can actually compare
Give every builder the same brief: dimensions and depths, edge system, interior finish, coping, deck area and material, cover, heating, lighting, and where the plant room goes. Open your size in the designer and hand the same drawing, volume and water surface to all of them — quotes built on the same numbers can be read line by line.
Then look for what is absent. Spoil removal, the electrical supply to the plant room, dewatering, a crane, fencing, the deck, commissioning and the first fill are the usual exclusions. Ask for payments tied to stages and the waterproofing warranty in writing. The cheapest quote is very often just the shortest one.
If the total lands over budget, phase it rather than thin it. Cast the cover pit, lay the conduits and buy the best waterproofing now; the heat pump, the robot, the light fittings and the far half of the deck can all arrive a year later without touching concrete. Nothing under the finish can be phased — that is the whole rule.

The lowest number usually has the shortest list of inclusions. Line the quotes up bucket by bucket and the gap often disappears — or moves to the exclusions page.

Deck, fence, lighting, drainage and planting can add up to the shell. Price the whole finished picture before you commit to a pool size.
Buying depth
A deep end costs money to dig, to fill, to heat and to treat, for ever. Unless somebody genuinely dives, 1.2–1.5 m serves swimming and play better.
Saving on waterproofing and groundworks
Everything above them can be renewed; a leaking shell means taking the finish off to find the fault. This is the one place where the cheaper bid should be refused.
Leaving out the conduits to hit a number
Empty pipes for lighting, a cover and a future heat pump cost almost nothing while the ground is open, and a small fortune through finished concrete.
